A fractional CTO is a senior technology leader who works for your business part time, on a set number of days. Published Australian rates sit around $2,000 to $4,000+ a day, or roughly $5,000 to $18,000 a month, while a full-time CTO costs somewhere between $250,000 and $400,000 a year once super, bonus and on-costs are counted. It fits when you need senior judgement on technology and AI decisions but not a full-time executive.
TL;DR: A fractional CTO makes the technology decisions, sets the roadmap and holds your developers and vendors accountable, for a fraction of a full-time salary. One Australian recruiter’s model puts the break-even against a full-time hire at around 2.5 days a week. If your problem is really operational or cultural, no CTO of any kind will fix it.
What a fractional CTO actually does
The title covers four jobs. Technology strategy: a roadmap that ties architecture to where the business is heading. Team leadership: hiring, standards and management of internal developers. Vendor and infrastructure oversight: cloud providers, the SaaS stack, security and compliance posture. And the bridge between product and engineering, which is the unglamorous work of making sure what gets built is what the business needs. For an SMB, that means choosing between two platforms, deciding whether to build or buy, reading an agency’s proposal before you sign, interviewing your next developer, and giving the owners a straight report on technology risk and spend.

Signs you need one
Fractional leadership earns its fee at particular moments:
- You are spending real money on technology (an agency retainer, a platform build, a dozen SaaS subscriptions) and nobody senior can say whether it is working.
- A major decision is coming: a platform migration, a vendor selection, an AI rollout.
- Your CTO or tech lead has left and the team is drifting.
- An investor or acquirer is about to run technical due diligence.
- You have a build quote on the table and cannot judge whether it is fair.

What a fractional CTO costs in Australia
Published Australian pricing is thin, and almost all of it comes from marketplaces and recruiters that sell these engagements. Treat every fractional figure below as indicative. None of the sources says whether GST is included, so assume ex GST and confirm in writing.

The two retainer ranges disagree and neither source shows its working. Read the low end as one day a week of advice and the top end as close to embedded.
The full-time side is firmer. Robert Walters puts Sydney CTO base salaries at $225,000 to $350,000, with Adelaide and Perth starting lower. On top of base, the super guarantee has been 12% of ordinary time earnings since 1 July 2025. AI Talent on Demand adds a recruitment fee of $50,000 to $96,000 in year one.
Its break-even arithmetic uses $3,000 a day over 48 working weeks: one day a week is $144,000 a year, two days $288,000, three days $432,000. Against a $300,000 to $400,000 full-time cost, the crossover lands at about 2.5 days a week. That is one recruiter’s model, and recruiters have an interest in the answer, but the maths checks out. On those numbers, a fractional CTO Sydney businesses bring in for one day a week costs less than half of a permanent hire. At three days a week or more, hire full time.

The mistake we see most often is comparing a fractional CTO with an agency on price. An agency builds. A fractional CTO decides what should be built, who should build it, and whether they did it properly.

What a good 90-day engagement looks like
Whoever you hire, the first 90 days should produce documents you can hold and decisions you can point to. This is how we would structure it, following the same audit, strategy and execution phases as our fractional CMO service.
Days 1 to 30: audit. Inventory systems, contracts, spend, vendors and who owns what. Interview the team. Find the two or three risks that could hurt the business this year: one developer who holds all the knowledge, a platform about to fall out of support, customer data sitting somewhere nobody is watching. Days 31 to 60: decide. Turn the audit into a costed, sequenced roadmap. Make the pending vendor and build-or-buy calls. If AI is on the agenda, name the first two or three workflows to automate and the data each needs. Deliverable: a 12-month roadmap and a decision log.
Days 61 to 90: execute and hand over. Start the first initiative with clear owners. Set up a one-page monthly update to owners or the board. Then agree what happens next: continue, step down to a lighter cadence, or hand over to a permanent hire the fractional leader helped recruit.

Red flags when hiring one
- They sell their own dev shop. A fractional CTO whose real business is a development agency has a reason to recommend building. Ask how they are paid beyond the retainer. Avatar Studios also builds, so ask us too.
- No written deliverables. If the first 30 days do not end in a document, you bought conversation.
- No exit plan. A good fractional leader works toward being less necessary. Look for short notice terms, a handover plan and documentation that stays with you.
- Vague accountability. Ask which decisions they will own and which they will only advise on.

Once you need that person two and a half days a week or more, price up a permanent hire instead. If you only need something built, hire an agency, but get the scope reviewed independently first.
Most of a fractional CTO’s value comes from saying no to the wrong project, and that saving never shows up on an invoice.
