Fractional CTO
Most growing businesses need senior technology judgement well before they can justify a full-time CTO. Published salary surveys put a Sydney CTO at $225,000 to $350,000 in base salary before super, and that only makes sense once technology is the product or the main constraint on growth. Until then, the decisions still have to be made: which platforms to buy, which to build, which vendors to trust, where AI belongs, and who holds the developers and agencies to account. Left to whoever is least busy, those decisions get made by default.
Avatar Studios provides fractional CTO and fractional AI lead services for Sydney and Australian businesses that need senior technology leadership without a full-time executive salary. Three tiers from advisory to embedded leadership, published pricing, and independent advice on what to build, buy or leave alone.
What a fractional CTO
actually does
A fractional CTO holds the technology decisions a full-time Chief Technology Officer would own: the technology strategy and roadmap, architecture and platform choices, vendor and agency selection, security and data risk, technology budget, and reporting to the leadership team or board. The difference is the commitment. You get that ownership for a set number of days a month rather than on the payroll.
It is not the same as hiring a development agency. An agency builds what it is asked to build and is paid by the hour or the project. A fractional CTO decides what should be built in the first place, writes the brief, checks the quote and the architecture, and holds the delivery team to it.
Who this is
actually for
Most engagements start from one of four positions: a founder or owner making technology calls without a technical background, a business paying an agency or offshore team with nobody senior checking the work, a company whose systems have grown into a tangle of disconnected tools, or a business between technology leaders that needs continuity while it hires.
If your technology spend is a handful of SaaS subscriptions and a website, a fractional CTO is usually premature. A one-off technology assessment will serve you better. The engagement earns its fee once there are real build, platform or vendor decisions on the table and real money riding on them.
Technology leadership now
includes AI decisions
Every software vendor now sells an AI feature, and most businesses are being pitched several AI tools a month. Deciding which of those are worth paying for, what data they can safely touch, and where a custom build makes sense is now part of the CTO job. The same role can also be engaged as a fractional AI lead: the same seat, focused on the AI roadmap, governance and the first production use cases.
Neville Gotla, who leads every engagement, has spent more than two decades across technology, strategy and delivery, leading digital transformation programs for organisations including NSW Government, UNSW Sydney, Telstra and Woolworths across product strategy, systems integration and AI-enabled operations.
Advice that is allowed
to say no
One warning sign when hiring any fractional CTO is a recommendation that always ends with their own team doing the build. Avatar Studios also builds software, so you should ask us the same question. The answer is written into how we work: the roadmap names the best option for each piece of work, whether that is an off-the-shelf product, your existing agency, a new hire or us.
Every engagement also plans its own exit. Documentation, decision records and vendor contracts stay with you, and when the business is ready for a full-time CTO, helping you hire one is part of the job.
What senior technology leadership costs
Three tiers, priced by depth of involvement. All prices are monthly, in Australian dollars.
- Fortnightly technology sessions
- Vendor and quote reviews
- Architecture and build-vs-buy calls
- Quarterly roadmap review
- Weekly involvement
- Technology and AI roadmap ownership
- Agency and developer oversight
- Security and data risk review
- Two to three days a week
- Direct management of delivery teams
- Board and investor reporting
- Hiring your permanent technology lead
Most businesses start at Advisory or the lower end of Growth. Moving between tiers is a conversation, not a contract renegotiation.
From assessment to accountable delivery
Every engagement runs through three phases, regardless of tier:
Assess
First 2 weeks. A plain-English review of your current systems, vendors, technology spend, security exposure and the projects in flight, with the risks ranked by what they could cost you.
Roadmap
Weeks 3 to 6. A technology and AI roadmap built around your budget and team, including what to stop, what to buy, what to build and in what order.
Lead and hand over
Ongoing. The roadmap gets delivered, measured and adjusted, with decisions recorded so the knowledge stays in the business when the engagement ends.
Questions worth asking before you engage
What does a fractional CTO cost in Australia?
Our engagements run from $3,000 to $15,000 a month depending on involvement. Across the Australian market, published fractional CTO rates vary widely, so compare on days per month and what is included, not the headline number.
How is a fractional CTO different from a development agency?
An agency builds what it is briefed to build. A fractional CTO decides what should be built, writes or checks the brief, reviews the architecture and the quote, and holds whoever is building it accountable.
Can you act as our fractional AI lead?
Yes. Some businesses engage this role with a narrower focus on AI: choosing tools, setting governance and an AI policy, and getting the first use cases into production safely.
Do you work with our existing developers or agency?
Yes, and that is the most common setup. The fractional CTO becomes the senior technical voice your developers or agency report to. Nobody is replaced unless there is a clear reason to.
What happens if it's not working?
Engagements run month to month, not locked into a long-term contract. Either side can end it with 30 days' notice, and all documentation and decision records stay with you.
Start that conversation
If technology decisions in your business are being made by default rather than by design, the first step is a short conversation about what is in flight and what it is costing you.
