product lead does

A fractional product lead owns the product decisions a head of product would: the product strategy, customer discovery, the roadmap and what goes on it, prioritisation of the backlog, the success measures for each release, and the translation between what the business wants and what the delivery team builds.

The role sits between the business and the build. Your developers or agency decide how to build something well. The product lead decides what is worth building, for whom, and how you will know it worked, and says no to the requests that do not earn their place.

Most engagements start from one of three positions: a founder with a product idea and a development quote but no validated plan, an established business whose app or portal is being built by an agency with nobody senior steering it, or a larger organisation launching a new digital initiative that needs product leadership before it hires a permanent team.

If there is no budget or team to build anything in the next six months, a fractional product lead is premature. A short discovery and validation piece of work is the better first step.

AI features get the same treatment. Adding AI to a product is easy to demo and hard to make useful, so the question is always which customer problem it solves, what data it needs, and what happens when it gets an answer wrong.

How It Runs

From discovery to measured releases

Every engagement runs through three phases, regardless of tier:

Discover

First 2 weeks. Customer and stakeholder conversations, a review of the product, data and backlog as they stand, and a short list of the assumptions that would sink the product if they turned out wrong.

Define

Weeks 3 to 6. A product strategy and roadmap the whole team can read, a scoped next release, and the measures that will show whether it worked.

Deliver and measure

Ongoing. Releases ship against the roadmap, usage gets measured, and the plan changes when the evidence says it should.

Questions worth asking before you engage

How is a fractional product lead different from a project manager?

A project manager makes sure the agreed work is delivered on time and on budget. A product lead decides what work is worth doing in the first place and measures whether it delivered value once it shipped.

We already pay an agency that includes a product manager. Do we need this?

Sometimes not. An agency product manager works for the agency's delivery. A fractional product lead works for you, sets priorities across vendors, and can challenge the agency's scope and estimates when needed.

What is the difference between this and your fractional CTO service?

The product lead owns what gets built and why. The fractional CTO owns how it is built, on what technology and by whom. Smaller businesses often need one person covering both, which we can do.

Can you help validate a product idea before we commit to a build?

Yes. That is often where an engagement starts: a few weeks of discovery and assumption testing before any development budget is committed.

What happens if it's not working?

Engagements run month to month, not locked into a long-term contract. Either side can end it with 30 days' notice, and the roadmap, research and decision records stay with you.
